Built from zero. $2.92M in demand. 722 appointments later.

Harbor is the rare record where both halves are visible: the paid-demand engine that was built from scratch and the intake system that worked the conversations once they arrived.

The demand engine

Year two showed what built-by-query demand can look like.

The account had no prior spend, no inherited structure, and no old agency logic to untangle. The traffic system begins at the source rather than being retrofitted after the budget is already moving.

Annual paid-media spend

Bars are spend. CTR: 2.82%, 9.86%, 6.89%, and 5.13%. *Partial through Aug. 17.

Every campaign started here.

In 2024, the first full year, the account spent $332,372 and recorded 7,140 actions at $46.55 each, with a 9.86% click-through rate. The IDK 12-Step campaign has since spent $660,443 and recorded 13,790 actions at $47.89.

2026 conversion actions are currently flagged for attention by Google. We show the unaffected spend, clicks, and click-through rate, but deliberately withhold a 2026 cost-per-action figure.

Paid demand and pipeline are not yet one claimed number.

Harbor's intake record includes inbound calls without a known source, and its tracking numbers are not yet wired into a clean paid-search-to-pipeline attribution chain. That is the next operating fix—not a gap to paper over with a blended claim.

The handoff

Demand is only useful when the next move happens.

The intake record shows the live journey from first-touch lead through opportunity and appointment. It also shows what remains open, rather than taking a mid-stream pipeline and pretending every record has a final outcome.

43Pipeline admits

Why the “still open” column stays.

The 43 pipeline wins are 29 records marked Admitted plus 14 marked OBLR Admit. But 1,573 opportunities remain open in the active pipeline, and 1,391 are marked lost. The record does not turn a live funnel into a false closed-out conversion rate. It shows the work and the inventory still in play.

The operating work

Automation handles the routing. People handle the conversation.

The workflow layer held the handoffs together; the actual intake team did the talk time. That distinction matters in treatment, where a high-intent person does not need another dead-end bot.

Unique leads dialed3,328

Six agents completed 7,492 outbound calls and connected with 87.2% of them.

Confirmation rate95.8%

692 of 722 booked appointments were confirmed before the appointment.

Reschedules saved120

Appointments moved to a new time instead of being treated as lost inventory.

Paid social created most first-touch demand.

Of 5,445 attributed leads, 4,587—84.2%—were first touched by paid social. The database held 5,505 contacts against those attributed leads, which points to earned demand rather than a database built on imported lists.

That source still needs to make it through calls, calendars, and follow-up. The acquisition channel is only the first move in the case.

The infrastructure

A working intake system is more than the lead form.

Published workflows, tracking numbers, calendars, and follow-up rules are not exciting on their own. They are the operational surfaces that decide whether the phone is answered, whether a reschedule happens, and whether leadership can see what actually moved.

Published workflows63

Workflows carried 156,800 enrollments, running roughly 5,000 to 5,800 per week in the account record.

Tracking numbers13

Local and campaign lines routed multiple markets to one central intake desk.

Booking calendars5

Including a Meta Messenger calendar designed to continue the conversation where the ad found it.

We map the source, response, call attempt, calendar, reschedule, and pipeline record so the expensive inquiry does not disappear between the ad and the actual human conversation.
